Know where your data pipelines are at risk—and what to fix first.

Production pipelines can appear healthy until a delayed load, silent data-quality issue, or failed deployment affects reporting and operations. Empty Cup Consulting’s Azure Data Factory Operational Health Check evaluates how your existing ADF environment runs and how your team responds when it doesn’t.

Our typical 2–3-week engagement identifies material operational risks and provides an actionable plan—not a lengthy audit or a promise to review every pipeline.

Is This Health Check a Fit?

A review may be valuable if:

  • Critical pipelines fail intermittently or require manual intervention.
  • Teams discover data problems through users rather than operational alerts.
  • Monitoring is fragmented or doesn’t show whether expected data arrived.
  • Pipeline execution time or Azure costs are increasing without a clear explanation.
  • Access, secrets, deployment practices, or operational ownership have grown inconsistent.
  • You want a prioritized improvement plan before making further platform investments.

What We Assess

Area What we look for
Reliability and recovery Failure handling, retries, dependencies, and safe reruns
Monitoring and observability Telemetry, coverage, dashboards, and visibility into delays
Alerting and incident response Actionable alerts, runbooks, escalation, and ownership
Performance and cost Bottlenecks, concurrency, integration runtime choices, and cost drivers
Data quality Freshness, completeness, reconciliation, and validation controls
Governance and security Identity, permissions, secrets, logging, and lineage practices
DevOps and change management Version control, release practices, testing, and configuration management

Scope and Approach

We agree on the scope during discovery. A typical engagement examines one production Azure Data Factory instance, reviews up to 10–15 representative pipelines, uses up to 30 days of available execution history, and includes two or three stakeholder working sessions. Related nonproduction configuration may be reviewed where relevant.

The assessment relies on configuration inspection, available telemetry, existing documentation, and stakeholder discussions. Read-only access is preferred where practical. Evidence availability and system access affect what can be assessed.

This is a risk-focused review, not a comprehensive security audit, formal compliance certification, or remediation project. Changes to production pipelines and implementation work are outside the standard assessment scope.

What You Receive

  1. Operational Health Scorecard — a structured view of maturity, strengths, and gaps across the seven areas.
  2. Findings and Recommendations Report — evidence-based observations, operational risks, severity, and proposed corrective actions.
  3. Prioritized Improvement Roadmap — suggested next steps organized by urgency, relative effort, and dependencies.
  4. Stakeholder Readout — a working session to review findings, answer questions, and align on priorities.

Specific activities and deliverables are confirmed before the engagement begins.

Typical Timeline: 2–3 Weeks

  • Week 1 — Discover and baseline: Agree on objectives, select representative workloads, validate access, and review the current state.
  • Week 2 — Assess and analyze: Evaluate operational practices, validate findings, and identify opportunities.
  • Week 3, when needed — Recommend and review: Finalize the scorecard, roadmap, and stakeholder readout.

Elapsed time depends on environment complexity, access, and stakeholder availability.

After the Health Check

Your team can use the roadmap independently, or work with Empty Cup Consulting on separately scoped implementation, fractional data engineering and architecture support, or training and workshops.

Frequently Asked Questions

Will you review every pipeline?

Not in the standard engagement. We choose representative and business-critical workloads to identify operational patterns and meaningful risks. Broader coverage can be scoped separately.

Will you make changes in our production environment?

No production remediation is included in the standard Health Check. We document recommendations and discuss implementation options separately.

Do we need Azure Monitor or Microsoft Purview already configured?

No. We review the controls and telemetry you have today, including gaps caused by missing instrumentation or governance processes.

How much does it cost?

Pricing depends on the agreed scope and environment complexity. We’ll discuss fit, access, and expected outcomes during discovery before proposing an engagement.
